Tested Under Pressure: Why Knowing What to Say Is Not the Same as Being Able to Say It
I have walked out of rooms knowing I had blown it. Most of us know the feeling. The interview is over, the hearing has adjourned, the meeting has broken up, and somewhere between the building and the car the right answer arrives, fully formed and far too late. Not because we did not know the answer, but because the answer turned up twenty minutes later, on the pavement, fully formed and completely useless. "I should have said..." "If I had only mentioned..." "Why on earth didn't I think of..."
If you have never had that conversation with yourself, this article is not for you. For everyone else, I want to explain what is actually happening in those moments, why the advice most of us are fed about them does not work, and what does. I will draw on the psychology, because that is my training, but I am writing this as someone who has sat in those rooms, not as someone who has read about them.
It is tempting to treat not having the answer you need available when you need it as a failure of preparation, or of intelligence, or of nerve. It is usually none of those things. The answer was there. What was missing, in the moment it was needed, was access to it. That gap between what we know and what we can actually do while our stress response is running the show is, in my view, the real test of self-control. Until we have learned to recognise our own stress response and adapt to it in the situations that matter, we cannot honestly say we are in command of ourselves.
The rooms I mean
Over a career that has taken in business leadership, organisational change, sports coaching, and, at times, the sharp end of the legal process, I have been tested in more of these settings than I would have chosen. The interview for a role you badly need. A board that has already decided you are the problem before you open your mouth. Formal questioning where every word is being written down and can be used later. Walking into a room of strangers you need to win over. The first date. Taking charge of a team who are quite certain they know better than you.
Not all of them carry the same consequences, but they have one thing in common. Each is a test that is taken, at least in part, by your nervous system rather than by the person who prepared for it. I have failed some of those tests and I have passed others, and the difference was rarely how much I knew. It was whether I still had access to what I knew once the pressure came on.
The one-liner problem
There is no shortage of people prepared to help you with this. Scroll for thirty seconds and you will find a confident face delivering the perfect line to use in an interview, the killer response to a hostile question in a boardroom, the phrase that shuts down the difficult colleague.
Look at how those clips are made. A quiet room. Nobody watching who matters. No consequences. Take after take until one lands, and the rest deleted. The person delivering the line is completely calm, and calm is the one state in which anybody can sound composed.
I am not sneering at that content. Some of it is good and some of the people making it are sincere. But it rests on a false assumption: that the person who learned the line will be the same person who has to deliver it. Under real pressure, that is not a safe bet. The version of you that watched the video is not the version that walks into the hearing/meeting/social situation.
What is actually happening to you
Here is where the psychology earns its place, because it explains the experience precisely.
When a situation is read as a threat, your body releases adrenaline and noradrenaline within seconds, with cortisol following and peaking around twenty to thirty minutes in (Vogel & Schwabe, 2016). "Flooded with chemicals" is not a figure of speech. And those chemicals do something very specific to your brain. Arnsten's (2015) review of the neuroscience shows that acute stress weakens the prefrontal cortex, the part of you that holds information in mind, reasons flexibly and chooses words, while leaving the fast, habitual, emotional systems intact or even strengthened. In plain terms, the brain switches from reflective to reflexive. The part that can hear the question actually asked and retrieve the right answer is turned down. The part that reacts fast and falls back on old patterns is turned up.
This is not a fringe finding. A meta-analysis of 51 studies found that acute stress reliably impairs working memory and cognitive flexibility (Shields, Sazma & Yonelinas, 2016). A second, covering 113 studies, found that stress specifically impairs the retrieval of things you already know, and that the effect is worse for emotionally charged material (Shields, Sazma, McCullough & Yonelinas, 2017). Retrieval is the whole game in an interview or a cross-examination. You are being asked, on demand and under scrutiny, to produce what you already know.
So when the perfect answer arrives on the pavement, it is not proof that you were unprepared. It is proof that your prefrontal cortex has come back online as the chemistry has drained away. You were on a kind of stress-response autopilot, and the autopilot does not do nuance.
I find that people are relieved when they hear this. It reframes what they had filed under "I am not good under pressure" as "my body did what bodies do, and I have not yet trained for it." The first is a life sentence. The second is a starting point.
What I actually work on with people
You cannot switch the stress response off, and you would not want to. The aim is to recognise it early, change what it does to you, and build the kind of resilience that means the next knock-back does less damage. In my coaching practice this comes down to five areas of work, each of which has a serious evidence base behind it and none of which fits into a thirty-second clip.
Read the signals differently
The first thing I ask clients to do is notice how they interpret a racing heart, a dry mouth, the heat in the face. Almost everyone reads them as evidence they are failing. Kelly McGonigal's The Upside of Stress (2015) has done more than anything else to put the alternative into ordinary language: the belief that stress is harmful is itself part of the harm, and the stress response is better understood as your body mobilising for something you care about. It is a popular book rather than a study, but the research underneath it is real. In a sample of nearly 29,000 adults, people who reported high stress and believed it was damaging their health had a 43 per cent higher risk of premature death; people with high stress who did not hold that belief carried no such penalty (Keller et al., 2012). Alia Crum's lab has shown that a short intervention shifting people towards a "stress can help me" mindset changes not just how they feel but how their bodies respond (Crum, Salovey & Achor, 2013).
The most striking demonstration is a set of six randomised experiments published in Nature. A thirty-minute intervention combining "your abilities can grow" with "your stress response can help you" reduced physiological threat responses in a lab stress test, lowered daily cortisol, cut anxiety months later and raised the pass rate on demanding courses by more than 14 percentage points (Yeager et al., 2022). Across 35 trials and over 5,600 people, this kind of reappraisal produces a small but reliable improvement in performance, and the effect is largest for exactly the kind of live, public performance we are talking about (Bosshard & Gomez, 2024).
I will be honest about the limits, because I would rather you trusted me than were impressed by me. Reappraisal reliably changes how stressed people feel, but its effect on hormones such as cortisol is inconsistent (Liu et al., 2019), and the performance effect shrinks once you account for publication bias (Bosshard & Gomez, 2024). It is a genuine tool, not a magic switch. What it reliably removes is the second layer: the stress about being stressed, which is the layer that turns a hard moment into a collapse (Crum, Jamieson & Akinola, 2020).
Step back from yourself
One of the most useful things I teach is also one of the simplest. When you coach yourself in the moment, use your own name or "you" rather than "I". In seven studies with 585 participants facing social stress, people who did this were rated by independent observers as performing better, felt less distress, saw the situation as a challenge rather than a threat and ruminated less afterwards (Kross et al., 2014). "Andrew, you have handled harder rooms than this" lands differently from "I can't do this", and it takes almost no effort, which matters because effort is exactly what you are short of when the chemistry hits.
Work with the body, not against it
Breathing is the most portable tool you will ever have in a high-pressure room, and it has moved well past anecdote. A meta-analysis of twelve randomised trials found that structured breathing reduces perceived stress by a meaningful margin compared with controls (Fincham et al., 2023). A month-long randomised study found that five minutes a day of "cyclic sighing", a double inhale through the nose followed by a long slow exhale, improved mood and lowered resting breathing rate more than an equivalent period of mindfulness meditation (Yilmaz Balban et al., 2023). One long exhale while the panel confers, or while the barrister looks down at his notes, will not be noticed by anyone but you. It is the closest thing to a reset button you are going to get.
Rehearse under conditions that resemble the real thing
This is where the one-liner approach falls apart completely. Rehearsing in a calm room trains the calm version of you, and the calm version is not the one who turns up. Elite sport and the emergency services have known this for decades, and the research has now caught up. Across 14 studies of athletes and police officers, deliberately training under simulated pressure produced a moderate-to-large improvement in later performance under pressure, for novices and veterans alike (Low et al., 2021). Exercise and Sports Science Australia's 2026 position statement lists pressure training and pre-performance routines among the strategies with the strongest support (Schweickle et al., 2026).
With clients this is the part that feels least comfortable and does the most good. If you are going to be cross-examined, be cross-examined first by someone who is willing to be unpleasant. If you are facing a regulator, have a colleague ask you the hardest question you can imagine at the end of a long day, not the start of a fresh one. If you are walking into a hostile board, sit in front of someone who plays hostile properly. The point is not to memorise more answers. It is to teach your nervous system that this level of arousal is survivable and that you can still think inside it. Once your body has learned that, the one-liners you already know become available again.
Review the moment without reliving it
Finally, what you do afterwards decides whether the next time is better or worse. The "I should have said" loop is post-event rumination, and a meta-analysis of 35 studies with more than 10,000 participants found it moderately associated with social anxiety, in a relationship that runs both ways (Edgar et al., 2024). Left to run unstructured, replaying the event teaches you to fear the next one. I teach clients to run a different review, from that stepped-back position: where in my body did I first notice it, at what point did my thinking narrow, what would I want to catch earlier next time. Same event, different questions. One is punishment. The other is preparation.
Knock-backs are the training
None of this is about building a life without stress or without failure, and I would not trust anyone who promised you one. A national longitudinal study of nearly 2,400 adults found that people who had experienced a moderate amount of adversity reported better mental health, lower impairment and higher life satisfaction than those who had experienced either none or a great deal, and they were less shaken by new setbacks (Seery, Holman & Silver, 2010). The knock-backs I mentioned at the start were, I now realise, the training. Not because suffering is noble but because a setback absorbed, examined and learned from is how stress tolerance is built.
And the encouraging part is that resilience in this sense is not something you either have or do not. A systematic review and meta-analysis of resilience training programmes found a moderate overall effect across randomised trials, with the strongest results from approaches that combine cognitive and mindfulness elements (Joyce et al., 2018). It is a skill. It is trained the way any skill is trained: deliberately, with feedback, under conditions that gradually get harder.
Why this matters more than the moment
Here is the part I most want you to take away. If the version of you that shows up under pressure is not the version that prepared, then your growth, personal, professional or commercial, is not capped by your ability. It is capped by your stress response.
Promotions are decided in interviews. Cases are decided under cross-examination. Reputations are decided in front of regulators and boards. Businesses are won or lost in the room where the difficult question gets asked. Relationships begin in rooms full of strangers. Every one of those is a test of your nervous system as much as your knowledge, and until you have learned to recognise your own stress response and adapt to it, you cannot honestly say you are in control of yourself. You are in control of the calm version. The calm version is not the one being tested.
Confidence-boosting lines are a fine place to start. They are also the first thing to go when the chemistry arrives. The work that survives contact with real pressure is quieter, slower and considerably less photogenic. It is also the only work that removes the ceiling.
